A German retail chain in Eastern Europe

Measures:

  • Systematically reduced costs in the company by appointing a team to review all existing contracts, with direct reporting to the COO

  • Commissioned a customer survey with a SPIDER evaluation

  • Introduced competitive pricing together with strong observation of the company’s competitors

  • Developed and introduced a measurable customer-friendliness programme

  • Implemented a new in-store marketing concept

  • Developed and introduced a new personnel structure, and cut 15 management positions per store

  • Expanded regional product ranges to increase sales

  • Introduced an automatic ordering system in order to sustainably reduce inventory levels

  • Introduced measures to reduce the out-of-stock and out-of-shelves situations

Success:

  • The restructuring led to a turnaround within one year from a double-digit million loss in € to a single-digit positive million EBIT in €
